Before we start, keep in mind which icons you want to replace with which images. There are several sources of inspiration with icons available, such as the Flaticon, to be explored. If you have artistic skills, you can also create your own custom icon. Regardless of whether you use an icon created by someone else or your own, the process of saving the image is simpler if you do it through the Photos app on your device.
Step 1: Locate and open the application named “Shortcuts“, which should already be pre-installed on your device. If you don't immediately find it on your home screen, swipe left until you reach the App Library. Then type “Shortcuts” in the top search bar. If you have not found it, for some reason it is not installed on your iPhone, then you can it from the app store for free. Now open the Shortcuts app;

Step 2: Within the Shortcuts app, find and tap the plus icon (+) located in the upper-right corner of the screen. At the top of the screen, you will notice that the new shortcut you are creating will be given the generic name “New Shortcut“. We suggest changing it to a more specific name, like the name of the respective app you want to change — here we're using X as Twitter again, so let's put "Twitter“. Tap the arrow next to that name and select the “Rename";

Step 3: After naming your shortcut, tap the “add action” just below the name. This will take you to a page that, at first glance, might seem a bit complex. Here you are viewing all the possibilities and actions that can be carried out with this application. While it would be interesting to explore this page and experiment with some customizations, our current focus is just changing the app icon. Click in "Search apps and actions” (search bar at the top of the screen);

Step 4: Type it "open app” and select the option with the purple icon that will appear;

Step 5: Now, tap on the word “App” which is a little fainter next to the word “Open” in the search bar;

Step 6: You are seeing a list containing the apps installed on your iPhone. Choose the one you want to customize. The name of that application will now be next to the word “Open";

Step 7: Now, notice the information icon, represented by a “i” inside a circle, located at the bottom of the screen. Tap that icon. Then select the option “Add to Home Screen";

Step 8: This is a preview how your new icon will look — for now you're just seeing a sketch of the Shortcuts app itself, we'll still replace it as you wish;

Step 9: Click the icon to the left of “Twitter” (here will appear the name you selected earlier) and choose the icon you want to use. In our example, we are using the old Twitter icon to “replace” the current X. It is possible to take a photo on the fly, choose an image from the Photos app or even pick up an image that is saved in the Files;

Step 10: If you chose to select an existing photo, a delimited area will be highlighted on the image, indicating which part of the photo will be used as an icon. You can drag the image to adjust it until it looks the way you want according to the selected area. When ready, tap “ Choosing” in the lower right corner;

Step 11: Your custom icon will be visible. If you haven't already named your new shortcut, you can do that now by typing the name next to the new icon;

Step 12: Now that you've chosen your new icon, tap the “Add” in the upper-right corner of the screen. When you do this, you should see your new shortcut with the custom icon on your home screen.

NOTE: : The feature presented does not replace the original app; actually we are creating a shortcut with the new icon for the app you want. So, if you don't want the original app to be visible, you can remove it from home screen by clicking and holding on it, then choosing the minus sign. It will still be in your Library, but it won't be displayed on the home screen like the one chosen through Shortcuts.

It is also worth ing that, as this is an application running through a shortcut, whenever you use it that way, you will be notified at the top that that app was opened by a shortcut.
